If organic traffic is declining while rankings hold and analytics shows no errors, the likely cause is that AI assistants are answering your customers without citing you. This page explains what is happening in plain terms, what it costs, and the four questions worth asking your agency this week.

What is actually happening?

Buyers increasingly ask an assistant instead of running a search. The assistant answers with two or three cited sources. If your site is hard for it to read, it uses a competitor’s — and the customer never learns you existed.

None of this appears in your reporting. There is no error, no bounce, no failed form. Your dashboards measure how the site performs for people, and this is a failure that only happens to machines.

Four questions to ask your agency

  1. Does our site render without JavaScript? If the answer is no or “I will check,” that is likely your largest single problem.
  2. Are we blocking any AI crawlers? Around 6% of sites are, and most never chose to.
  3. Does our structured data match what the pages display? Validators do not check this, so almost nobody knows.
  4. How are we measuring AI citations, not rankings? If the answer is rankings, you are measuring the old channel.

These are diagnostic, not adversarial. A good agency will welcome them, and several will already have flagged the issues.

What does this cost to fix?

Less than most people expect, because the common failures are configuration rather than redesign. A crawler policy fix is an hour. Content negotiation is a few hours. Server-side rendering is the expensive one, at one to three weeks of engineering.

What you should not do

  • Do not fire your SEO agency. Search indexing still feeds AI engines. This is an additional layer, not a replacement.
  • Do not buy a monitoring tool first. Knowing AI ignores you without knowing why leaves you with a dashboard and no action.
  • Do not rebuild the website. Almost never necessary, and it delays the cheap fixes by months.
  • Do not block all AI crawlers as a precaution. It removes you from the answers you want alongside the training you may not.
